An ancient army is a settlement that moves. A soldier needs roughly a kilogram of grain and several litres of water a day, and a pack animal needs far more fodder than it can carry for itself. Beyond a short radius from a supply base, an army carrying its own supplies spends its transport capacity feeding its transport.
That arithmetic sets hard limits. It explains campaign seasons, which follow harvests; it explains why armies move along rivers and coasts, where bulk transport is possible; it explains sieges failing for lack of supply on the besieging side; and it explains why Roman roads and the Persian royal road system were strategic assets rather than conveniences.
It is also the most powerful tool for assessing ancient numbers. An army of a million cannot be watered on a road march, and the calculation does not depend on trusting or distrusting any particular author. Logistics is where source criticism becomes arithmetic.
What the evidence supports
Water, not food, is usually the binding constraint on the march.
Food can be carried for days; water cannot be carried in the quantities a large force consumes daily in a Mediterranean summer. Route selection follows water.
Ancient armies depended on requisition and pre-positioned depots.
Attested throughout the narrative sources and documented administratively in the Persepolis tablets and in Roman military records.
Logistical analysis is the strongest argument against the largest reported army sizes.
The approach, developed in modern scholarship on Alexander's campaigns, is now standard and is why figures such as Herodotus's are rejected rather than merely doubted.

Caesar besieged Vercingetarix inside a hilltop stronghold while simultaneously defending his own siege lines against a relief army, and ended organised Gallic resistance.

Adrianople
An eastern Roman field army was destroyed and an emperor killed by a Gothic force outside Adrianople, in a defeat a contemporary historian called the heaviest since Cannae.
